downloaded videos "can't be played on this iPod"

Basically that's the message I'm getting when i update my iPod, then when i "convert for iPod" it sorts out the problem BUT NO AUDIO arrrrggghhh

i've been able to get both Quick time movies (mainly podcasts from itunes) and 1 mpeg4 file working fine, so as you can see it's pretty haphazard

any hints & tips
